Most agents don’t realize it — but the way you think about your business decides whether you’re stuck chasing commission checks… or building real wealth.

So let me ask you: are you working a job, or are you building a business?

I’m Jim Roche, and when I started in this industry, I was the definition of a hustler. Nonstop calls, late nights, all grind. But here’s the truth: hustlers burn out. Entrepreneurs build businesses. Over the years, I grew my team from 8 to 60+ agents and closed over a billion in sales — not because I worked harder, but because I started thinking like a business owner.

Today I’m breaking down what that shift looks like, how I made it myself, and three ways you can start building like a CEO instead of burning out like an employee.

Jobs vs. Business in Real Estate

Most agents don’t realize this: there’s a huge difference between working in real estate… and owning a real estate business.

  • When you’re working a job — your income depends 100% on your effort. You take a week off, you make zero money.

  • When you’re running a business — you’re building systems, assets, and leverage that keep producing even when you’re not grinding.

Here’s the trap: a lot of top producers look successful on Instagram, but behind the scenes they’re exhausted. They don’t own a business — they own a job with fancy marketing.

Early in my career, I had a 6-month stretch where I thought I was killing it — 20+ deals. But I was also working 70 hours a week, my family barely saw me, and the second those closings ended, I had no pipeline. That’s when I realized: I wasn’t building a business. I was just on a treadmill.

You're the CEO of Your Brand 

Here’s the second shift: agents, you’re not just salespeople. You are the CEO of your brand.

Think about it — CEOs don’t just show up and take orders. They set strategy, manage resources, and invest in growth. That’s your role as an agent.

  • Marketing? That’s your advertising department.

  • Client service? That’s your customer support team.

  • Time blocking? That’s your operations schedule.

Every decision you make — from what CRM you use, to how you spend your mornings, to how you follow up with leads — is a CEO-level decision.

When I started treating myself like a CEO, I stopped saying, “I’ll just do it all myself.” Instead, I asked, “If I were the CEO of a company, would I be licking stamps or designing every flyer?” The answer was no — I’d delegate. That’s when I hired admin support and marketing help. My business tripled because I was working on the business, not just in it.

My Shift from Hustler --> Entrepreneur

Let me get personal here. I used to wear “hustler” like a badge of honor. First in the office, last out, phone glued to my ear. And sure, people respected the grind — but I was miserable.

The shift came when I asked myself: Am I building a career, or am I building a company?

Here’s what changed for me:

  • I stopped tracking just sales volume and started tracking profit, systems, and agent growth.

  • I stopped hiring based on what I could afford today and started hiring for the company I wanted to build tomorrow.

  • I stopped chasing every lead myself and started empowering others to close deals.

That shift — from hustler to entrepreneur — was the turning point. It took me from individual success to building a team, a culture, and a business that lasts.

How to Think Like an Entrepreneur

So how do you actually do it? Here are three steps you can take this week:

Track Your Numbers

  • Don’t just track sales. Look at conversion rates, cost per lead, and ROI on marketing. If you don’t know your numbers, you’re not running a business — you’re guessing.

Invest in Systems

  • Use a CRM, transaction coordination tools, email campaigns, and automated follow-ups. Systems save you from burnout and give you your time back.

Build a Team Around You

  • Even if you can’t afford staff yet, start with partnerships — lenders, inspectors, attorneys, mentors. Eventually, add admin or marketing help. Stop doing everything yourself.

I had one agent come in doing everything manually. The second she got a transaction coordinator and set up automated follow-ups, her business doubled — not because she worked harder, but because she stopped working alone.

Here’s the bottom line: agents who think like employees stay stuck. Agents who think like entrepreneurs build businesses, wealth, and freedom.

So here’s my challenge to you: this week, sit down and audit your business. Write out two lists — on one side, everything you’re doing like an employee. On the other, what you should be doing like a CEO. Then take one thing off the “employee” list and move it to your “CEO” list. That single step can change the way you work forever.
